Lead generation agency vs in-house SDR: which should you choose?
An SDR (sales development representative) finds and books meetings with potential buyers. You can hire them yourself or pay an agency to do the same job. The right choice depends on how much you already know about what works.
Side by side
| Compared on | Agency | In-house SDR |
|---|---|---|
| Time to first meetings | Weeks | Months: recruit, train, ramp |
| Hidden costs | Few beyond the fee | Recruiting, tools, data, management time, turnover |
| Knowledge stays with | The agency, unless the contract says otherwise | You |
| Fit with your brand | Varies; needs close oversight | Strong, once trained |
| Best when | You are still testing markets and messages | The playbook is proven and you want to scale it |
What agencies charge
Pricing models vary widely. One US agency's guide lists monthly retainers of $2,000–25,000, pay-per-appointment pricing of $200–600 per meeting, and commission-only deals at 10–25% of deal value (Belkins). In my experience Indian agencies usually price lower, but compare on qualified meetings and revenue, not price alone.
The true cost of an in-house SDR
Salary is only part of it. Add recruiting time, the months before they hit full productivity, data and email tools, a manager's time, and the cost of starting again if they leave. Many founders underestimate the management time most.
Questions that decide it
- Do you know exactly which companies and roles buy from you, and why?
- Do you have messages that have already produced replies?
- Is there someone with time to manage and coach an SDR every week?
- Do you need meetings this quarter, or can you wait for a hire to ramp?
Mostly "no" to the first three and "this quarter" to the last points to an agency or a partner first. Mostly "yes" points to building in-house.
Whichever you choose, keep the assets
Make sure sending domains, contact lists, sequences and reporting are owned by your company. Then switching from agency to in-house, or back, doesn't mean starting from zero.
Frequently asked questions
Is a lead generation agency cheaper than hiring an SDR?
Often at the start, because you avoid recruiting, training, tools and management time. Over the long run an in-house team can cost less per meeting once the process is proven and the team is ramped.
Can I start with an agency and move in-house later?
Yes, and it is a common path. Make sure the sending domains, lists, sequences and results stay in your name so you can take them in-house.
